Already have a screenplay? Build a storyboard without rewriting the scene

Source checked 2026-09-13 ·

Start short-drama-storyboard with the current accepted screenplay and the visual facts the scene needs. You do not have to restart idea development or create image prompts first. Decide what each shot lets the audience see or hear, carry its end state into the next shot, and estimate complete dialogue before assigning duration. The original rehearsal-room example below turns one accepted scene into four shot designs while preserving its words and unresolved ending. It is a text-planning exercise, not generated footage or a measured forty-second film. Hiding a prop or cutting away from a speaker does not conceal what the audience can already hear. A separate, explicitly unaccepted variant shows the screenplay tradeoff behind an ending-reveal request.

Steps ·

  1. Treat the accepted scene as the source, not a new pitch A creator report about EP001 describes storyboards departing from an accepted screenplay. Establish which current file is authoritative, then preserve its actions, dialogue, sound, screen text and turning point. Directing choices can decide angle, distance and timing; changing who acts, what is said or what the ending means needs a screenplay decision. The direct entry is supported by the storyboard skill, not evidence that every project can skip all missing preparation.
  2. Give each cut a job A cut should change information, alignment, power, emotion, space or rhythm. In the example, placing a key, refusing to act as a messenger, an interrupted reach and a decision to wait have different functions. Do not turn every sentence into a shot, or add reaction close-ups that repeat information. If a continuous shot serves the scene, it remains a choice; the four-shot version is not mandatory coverage.
  3. Separate character knowledge from audience knowledge A character knowing something does not mean the audience knows it. Hearing a character’s claim does not make that claim established truth. For each information change, name its screenplay source, whether to show or withhold it now, the visible/audible carrier, release event, protection and dramatic reason. Below, read departure, the breakup statement, hesitation and waiting separately before comparing early disclosure with an ending reveal.
  4. Surface a new reveal request that conflicts with the screenplay A back view, obstruction or off-screen voice can serve an accepted information design, but cannot conceal words that already disclose the fact. For “only in the last ten seconds,” first establish whether the scope is the episode or this scene and which total duration is accepted; a draft target is not an accepted timeline. Offer a screenplay-preserving option or an explicit script revision, not silently deleted, moved or muted dialogue. Later subtitles, screen text and reference frames must follow the chosen version. These are handoff conditions, not automatic subtitle alignment or guaranteed concealment features.
  5. Carry objects and people through the cut Write start → main action → end. Identify the hand that holds an object, contact, placement and withdrawal when these matter. A key placed on the table cannot start the next shot in another hand without a transfer. A later shot must not perform the same placement or pickup again. Keep the camera on a consistent side of the table for this simple example; crossing the axis is a directing choice needing a readable spatial transition, not a forbidden technique.
  6. Place complete speech before fixing shot length Another creator report describes a line estimated at about ten seconds being assigned seven. It is one report, not a measured failure rate. Use actual speech duration when audio exists; otherwise label estimates based on the words, delivery, breathing and pauses. Dialogue followed by a decision and a physical response cannot all occupy the same seconds. Do not silently delete words or demand rushed delivery to fit an arbitrary short shot.
  7. Choose what changes when the timing does not fit Preserve the line and extend the shot when the accepted constraints allow it; split at a meaningful phrase or visible state boundary; or ask to revise the screenplay when the total duration is truly fixed. Sound may continue across a cut, but the audience must hear the line once, in order, with its speaker and diegetic/off-screen status clear. A split is not proof that a generation model will deliver precise timing. Longer dialogue is not inherently bad, and faster cuts do not create more speaking time.
  8. Freeze the start, not the whole sequence The frozen keyframe describes what can be seen at the shot start. If a hand reaches for a key during the shot, do not put the key in that hand in the starting image. Add an optional end frame only when useful. Match visual-basis entries to what is actually visible in that frame, not every character mentioned in the dialogue. The character-continuity guide covers identity, Look and reference-state detail.
  9. Finish the requested scope without inventing images An episode request covers the episode, not only an easy sample scene. Every actual screenplay scene needs coverage or an explicitly recorded omission with a reason. If no suitable image-prompt entry exists, “图片提示词项:无” is a valid direct entry. A real inspected image can be REF; a creator-planned external image can be PLAN; absent material remains a stated gap. Missing images do not authorize text-to-video, and none of these labels authorizes production. Preserve unaffected shot IDs when revising; video prompts, production and review begin only when requested.

Original editorial design: The Key Is Still in Her Hand
This screenplay and shot sketch were written for this guide. They are not a Drama Skills run, saved project or timed video. Assume the author has accepted the fictional story and visual facts below; use your own current files in practice.

Scope: SC01 only, not a whole episode. The target is about forty seconds. No model has been selected; all timings are text-planning estimates, not provider capabilities. The estimates concern the Chinese dialogue; the English lines below communicate its meaning, not an English dub with the same timing.
People and space: Cen Xia stands on screen left, Zhou Yu sits on the right, with a narrow table between them and an empty chair behind Cen. The single brass key has a green fabric loop. Cen holds it in her right hand; her left is free. Zhou does not touch it. No other band members appear.
Reusable entries for the author to confirm in 视觉设定.md: characters 岑夏 (Cen Xia) and 周屿 (Zhou Yu), location 排练室门口 (rehearsal-room doorway), props 绿环钥匙 (green-loop key), 窄桌 (narrow table) and 空椅 (empty chair). This is an example input list, not a claim that those files or headings already exist.

Accepted screenplay excerpt (SC01)
INT. REHEARSAL-ROOM DOORWAY — NIGHT
While speaking, Cen puts the key at the center of the narrow table and withdraws her right hand.
[I'm leaving. Keep the key.]
Zhou looks at her without reaching out.
[I can lock up for you. But I can't be the one to tell them the band is breaking up today.]
Cen reaches for the key, stops above it and looks at Zhou.
[Then I'll wait for them.]
After speaking, she retrieves the key with her right hand, draws the chair closer with her left and sits.

Exit: Cen is seated and waiting, the key in her right hand. Zhou has not accepted it. The other members have not arrived. She has decided to wait for the others herself, not established that the band has reconciled or will keep performing.

Four-shot editorial sketch: covers this complete SC01, not every field of a formal storyboard file
SHOT-001 | 0–8s, estimated 8s | Establish the action of leaving
Source: SC01, the placement and “我先走。
Medium two-shot from one side of the table: Cen left, Zhou right, tabletop between them.
Start: key in Cen's right hand, center of tabletop empty; Zhou keeps his hands in front of himself without reaching for it.
Action → end: Cen puts the key at the center, releases it and withdraws her right hand. It remains on the table; Zhou does not accept it.
Sound: Cen completes her short Chinese line in a restrained, natural delivery, partly overlapping the placement. The eight seconds also allow the action and his non-acceptance to register; this is not a fixed character-count conversion.

SHOT-002 | 8–22s, estimated 14s | Refuse to announce the breakup for her
Source: SC01, Zhou's complete line “我可以替你锁门,但不能替你告诉他们,乐队今天就散了。”
Medium close-up on Zhou, on the same side of the axis, looking screen left toward Cen. The key need not be in this frame; it remains at the table's center.
Start: he has not reached for the key; Cen has not reached again.
Action → end: he finishes the whole refusal without accepting the key. Cen does not retrieve it before he finishes.
Sound: provisionally estimate 8–11 seconds for the complete Chinese line, with additional breathing, pause and end space, reserving fourteen seconds overall. Without audio, this is not verified natural-speed delivery.

SHOT-003 | 22–30s, estimated 8s | Interrupt the immediate departure
Source: SC01, her reach, stopping above the key and looking at Zhou.
Return to a same-side medium two-shot with the key visible at the table's center.
Start: positions unchanged, Cen's right hand withdrawn, key still on the table.
Action → end: she reaches with her right hand, stops before contact and looks at Zhou. She has not picked it up at the end.
Sound: no added explanatory inner-monologue voice-over; retain the pause. Eight seconds is this version's choice for the hesitation, not a universal duration for reaching.

SHOT-004 | 30–40s, estimated 10s | Choose to stay and establish the new state
and retrieving the key, drawing the chair closer and sitting.
Same camera side, slightly wider to include the chair behind Cen.
Start: her right hand is above the key without contact; left hand free; Zhou has not accepted the key.
Action → end: Cen finishes her short line, retrieves the key with her right hand, draws the chair closer with her left, releases the chair and sits. The key remains in her right hand; no other members arrive.
Sound: the line and the subsequent retrieval/chair movement cannot all happen simultaneously. Provisionally allow 2–3 seconds for the Chinese line, 4–5 for the following actions, then room to settle, reserving ten seconds overall. This is sequencing, not a promise of dubbing or generation timing.

Why not squeeze SHOT-002 through 004 into one eight-second shot?
It must hold Zhou's full line, Cen's hesitation after hearing it, her reply, the pickup and sitting. The long line alone may exceed eight seconds under the text estimate. Calling everything “simultaneous” changes the order of her response. Nor can the line become merely “Tell them yourself” while claiming that only the storyboard changed.

A split that preserves the screenplay: if a later accepted model choice cannot accommodate fourteen seconds, keep Zhou's opening clause on his face and cut to Cen listening as “但不能替你……” continues. Label the second part as Zhou's off-screen, in-scene speech; do not repeat the first clause or let Cen retrieve the key early. Formal allocations must satisfy that model's minimum and maximum durations; the ten-second final shot also needs review. This is not a replacement shot list already compatible with every model.
If the scene still cannot fit, choose explicitly between more total time, less lingering or a screenplay revision. Shorter lingering changes the weight of the hesitation; it is not a cost-free adjustment.

When the audience knows: read the original before requesting an ending reveal
This is an information reading of the accepted SC01 above, not another accepted shot list or an audience-test result.
• SHOT-001: placing the key and “I'm leaving” show Cen acting to leave. They do not explicitly disclose a band breakup or establish that key ownership has transferred to Zhou.
• SHOT-002: as Zhou says “乐队今天就散了” (“the band is breaking up today”), the audience hears his breakup statement. It cannot remain marked “withhold until shot four.” This does not establish the absent members' agreement or make the outcome irreversible.
• SHOT-003: the reach stopping before contact shows hesitation interrupting departure, not a second breakup reveal. A recap caption repeating the disclosure would not create a new turn.
• SHOT-004: “Then I'll wait for them,” followed by the pickup and sitting, makes waiting a concrete choice. It establishes neither reconciliation nor who will ultimately say what.

One information note for SHOT-002 (only this fact, not the complete formal fields)
Source: SC01, Zhou's complete line.
Permission now: disclose that Zhou explicitly speaks of a breakup; do not enlarge that into a band-wide agreement.
Carrier and release: his voice reaches the recognizable breakup statement. If subtitles are used, count the first carrier that makes the information intelligible to the viewer, whether read or heard—not only when the complete line ends.
Protection and required disclosure: do not add a revealing caption or voice-over to an earlier shot; make this complete line audible here. Cutting to Cen listening, or framing out the key, does not postpone the spoken disclosure.
Dramatic reason: hearing his refusal to speak for her gives the subsequent interrupted reach and decision to stay their pressure. Muting the line to keep a secret would not preserve this screenplay.

A new request: “Can we leave the breakup unspoken until the ending?”
This is a hypothetical request written for the guide, not a condition already accepted in the screenplay above. Do not pretend both routes preserve everything:
A | Keep the screenplay. Disclose the breakup in shot two. The original ending answers whether Cen still leaves now. The audience has already heard Zhou's breakup statement, without confirmation from the absent members or an established irreversible outcome. Keep the words and response causality, while explicitly saying this version does not meet an ending-only first disclosure.
B | Propose a screenplay alternative. Add one line and move Zhou's original long line until after Cen sits. This is unaccepted revision text, not a replacement for the original. The beats show event order only; they do not reuse its four shot IDs or 8/14/8/10-second estimates:
(“I'm leaving. You keep the key.”) while placing it and withdrawing her right hand as before.
2. Zhou does not accept it; he instead says “他们还没来。” (“They aren't here yet.”)—a new line.
3. Cen reaches with her right hand, stops before touching the key, looks at Zhou and says “那我等他们来。” (“Then I'll wait for them.”)
4. After speaking, she retrieves the key with her right hand, draws the chair closer with her left, releases the chair and sits. No other members arrive.
5. Only after she settles does Zhou say his original complete line: “我可以替你锁门,但不能替你告诉他们,乐队今天就散了。” (“I can lock up for you, but I can't tell them for you that the band is breaking up today.”) End there, without inventing agreement or reconciliation.
B's cost: Cen has heard only “They aren't here yet” before pausing and sitting, so the immediate trigger changes. The ending also changes from her response to his refusal into his refusal arriving after she has chosen to sit. The same final key placement does not mean the same dramatic result. Only after the author accepts that direction and the current screenplay contains the revision should it receive new storyboarding, timing and handoff—not become an unannounced downstream version of the original.

What is still missing from “the last ten seconds”?
Choose A or B, then resolve scope and duration. Only if an entire forty-second work is explicitly accepted does “first disclose in the last ten seconds” yield a thirty-second boundary. This guide's forty seconds was a draft target for SC01, not an accepted episode length. For an episode-wide request, use that episode's length and SC01's position within it, not the scene target. Neither the provisional timing sketch nor the untimed B variant establishes that window; do not rush the dialogue to claim compliance.

Protect more than the dialogue field
If subtitles are used, displaying the full sentence early may disclose the fact before the voice. Segmenting and placing subtitles must follow the accepted text policy and actual speech; this guide invents no timestamped subtitle file. If a title card, voice-over or readable background text is chosen, consider when each first communicates the information. No such media was supplied here; no leak has been observed or ruled out.
Likewise, a shot-three start image with Cen already seated and the key in her right hand would import shot four's resulting state early. “It is the same character” does not make that image suitable. A new obstruction must not hide the interrupted reach that the shot needs the audience to read. Decide which facts belong in each frame rather than banning all reference pictures or all text.

Freezing the start (SHOT-003 only)
The key is still at the tabletop's center; Cen's right hand has not reached again; Zhou has not touched it. Do not combine reaching, pausing, retrieving and sitting in one start frame.
If the project's prompt language is English, one original candidate is:
A static medium two-shot from the same side of the narrow table. Cen Xia stands on screen left, Zhou Yu sits on screen right. One brass key with a green fabric loop rests at the center of the tabletop. Cen Xia's right hand is withdrawn, away from the key; Zhou Yu's hands remain in front of him without reaching. An empty chair is behind Cen Xia. No other band members are visible.
This is unbound prompt text. Appearance must still follow the project's accepted visual specifications; no image has been produced.

For formal delivery, fill visual-basis fields from what this frame actually shows. Report missing required headings rather than pretending they exist. Without a suitable image-prompt entry, 图片提示词项:无 is valid. No actual images were supplied for this example: list reference gaps, do not invent REF bindings or assume text-to-video.

Copyable stage request (replace the project location and real scene ID first)
In project /ABS/my-drama, use $short-drama-storyboard for SC01 in EP001's current 剧本.md.
Read the current screenplay and accepted visual facts, not an older chat draft.
Preserve dialogue, action order and the scene's exit state.
Complete only SC01's formal storyboard and each shot's frozen-keyframe text; do not expand other scenes.
Estimate complete sound events first and label text estimates. Follow an accepted model-native duration choice if present; identify a necessary missing choice.
If duration and screenplay cannot both be preserved, explain the concrete conflict and alternatives. Do not silently change the words.
For each key fact, name its source, show/withhold permission, visible/audible carrier, release event and protection rationale. For a relative reveal window, establish episode/scene scope and the accepted length.
If a new request conflicts with the current dialogue or action, distinguish the original from a proposed revision. Do not automatically apply variant B or add explanatory captions or voice-over.
Report missing visual entries and references; do not generate assets or create downstream-stage documents.
Text only: no images, video, voices or music, and no production or review stage.
